Why EdTech So Often Becomes a Band-Aid

Educational technology rarely enters schools on its best day.
It usually arrives because something isn't working. Reading scores need to improve. Graduation rates have stalled. A group of students is falling behind. Credit recovery numbers are growing.
Schools don't typically wake up and ask, "How can we create a richer learning experience?" They ask, "How do we fix this problem?"
After my recent conversation with Harvard's Chris Dede, I'm beginning to wonder if that simple observation explains more about educational technology than we realize.
Chris argued that schools should begin by identifying the learning experience they want students to have. Only then should they ask whether technology has a meaningful role to play. That sounds like a subtle shift. I don't think it is.
I think it fundamentally changes the kinds of technologies we choose.
The Questions We Ask Shape the Technology We Buy
When technology enters the conversation because something needs fixing, the questions naturally become:
"How quickly can we implement it?"
"How quickly will we see results?"
"How quickly can teachers begin using it?"
Those aren't bad questions. They're responsible questions. But they also create an incentive to purchase technologies that require very little change to teaching and learning.
If implementation becomes the priority, we naturally gravitate toward technologies that fit neatly into existing classrooms rather than technologies that ask us to rethink what those classrooms could become.
The Most Impactful Technologies May Be the Hardest to Implement
One of Chris's observations that stuck with me was that the most meaningful educational technologies are often socio-technical.
The technology itself isn't the difficult part. The difficult part is changing how people teach. Changing classroom routines. Changing collaboration. Changing instructional practice.
The technologies with the greatest potential to transform learning often require the greatest investment in teachers, leadership, and professional learning. They don't simply get installed. They require schools themselves to evolve.
That made me wonder whether our expectations around implementation quietly determine which technologies we ever consider in the first place. If we're looking for solutions that can be implemented quickly, perhaps we're unintentionally filtering out many of the technologies capable of creating the deepest changes in learning.
An Unintended Consequence
This is where my thinking took another turn: When schools purchase technology primarily to solve immediate problems, who typically uses it?
Often it's the students who need the most support. Students receiving intervention. Students behind academically. Students working toward graduation.
Again, there's nothing wrong with directing resources where they're needed most. But what if those students are also the ones most likely to receive technologies designed to improve efficiency rather than transform learning?
If our purchasing decisions are driven by speed of implementation, we may unintentionally create two different educational experiences. One where technology expands what's possible. Another where technology simply helps students get through.
No one intends that outcome. But intentions don't always determine systems. Sometimes the questions we ask do.
Maybe the Hardest Decision Isn't What We Buy
I don't think Chris's argument is really about educational technology. I think it's about patience.
If we truly begin with learning instead of technology, we may need to accept that the most meaningful innovations won't produce immediate results.
They'll require teachers to learn new practices. They'll require schools to rethink instruction. They'll require leaders willing to invest in implementation. Not because the technology is complicated, but because meaningful change always is. Perhaps that's the deeper lesson.
The most important decision in educational technology isn't what we buy. It's what we're willing to change. Because if we start with learning instead of technology, we might stop asking:
"What's the fastest solution?" And begin asking a much better question:
"What kind of learning experience is so valuable that it's worth changing our schools to create?"
